However, we proceed through the following main steps:
I – Identification of the process: the objective is to know what are its inputs, its outputs, the phases, the actors… A very practical tool for this stage is the SIPOC method.
2 – Analysis / search for solutions (see the problem-solving tools): identify the dysfunctions experienced by the authors and the sources of poor performance with regard to the expected levels – Search and choice of solutions in terms of organization and tools.
3 – Projection of the current state towards the desired state, starting from 0 thanks to the methods of “Gap Analysis”. Description of the target process (operation, modelling, physical flows and information flows, human, organizational and financial resources) – Choice of performance indicators.
4 – Development of the action plan: choice and planning of the actions to be carried out to reshape the process – Project management to migrate to the new organization (Budget, Planning and milestones, change management, training, etc.).
5 – Implementation of the new organization: execution of the action plan.
6 – Steering and performance monitoring: the objective is to ensure that the project has been successfully completed. Triggering Feedback to learn and capitalize on the experience acquired.
